The Challenge
CommonSense Childbirth had already done the hard part. The JJ Way®, its clinical model for improving maternity care for marginalized women, worked. The open question was whether it could travel.
CSC’s plan to scale was clear: accredit other clinics in the model and let the approach spread one practice at a time. But the program itself ran on a patchwork of spreadsheets, email threads, PDFs, manual reminders, and founder-led coordination. Every new clinic added load. Enrollment got chased over email. Training was delivered and tracked by hand. Evaluations and submissions were hard to centralize. Clinical metrics lived outside the core workflow. Compliance status had to be reconstructed from files, memory, and individual conversations.
The consequence was a hard ceiling on capacity: CSC could only take clinics through accreditation one at a time. The model was built to reach more mothers, but the operations around it made scale difficult.
CSC didn’t need a website or a course portal. It needed a system that could carry the entire accreditation lifecycle, enrollment, training, evaluation, clinical reporting, feedback, approval, and ongoing compliance, for many clinics at once.
The brief was direct: build the infrastructure that lets one accreditation program serve many clinics, without adding one administrator per clinic.
What we built
Over a 10-month engagement, Norus designed and developed a custom accreditation platform that carries a clinic from interest through onboarding, training, evaluation, accreditation, and continued compliance — and gives CSC one console to run the program across every participating clinic, cohort by cohort.
The accreditation journey that once spanned spreadsheets, email, PDFs, calendars, and institutional memory now runs in one place, from two vantage points.
For participating clinics:
- Guided enrollment and onboarding
- The JJ Way® training through a structured LMS, with progress tracking for both team and leadership tracks
- Evaluations, required submissions, and consultant feedback in one thread
- Clinical-metrics reporting tied directly to program requirements
- A shared calendar for live consulting sessions, deadlines, and milestones
- A clear running view of what's done, what's pending, and what comes next
For CSC administrators, consultants, and evaluators:
- A dashboard of every participating clinic by cohort, stage, training progress, and compliance status
- Role-based access scoped to each kind of user
- Review tools for submissions and evaluations
- Clinical-data review and program-wide reporting
- Scheduling for live sessions across cohorts
- One console for training, documentation, feedback, and compliance
Three decisions that shaped the product
We treated it as program software, not course software.
A standard LMS could have hosted the training, but it would have solved the smallest part of the problem. The JJ Way® accreditation isn't a course someone finishes, it's a structured, ongoing relationship between CSC and each clinic, spanning training, evaluation, feedback, clinical-data submission, approval, and long-term compliance. So we built around that full lifecycle and made the LMS one module inside it, not the center of gravity. Clinics complete training, submit materials, receive feedback, and move through accreditation without leaving the system, and CSC can see exactly how training completion maps to accreditation readiness.
We designed for cohorts, not single clinics.
The old process was founder-led and sequential — one clinic at a time, with team training, leadership training, and live sessions coordinated by hand. We structured the platform around cohorts from the start: multiple clinics moving through enrollment, training, and evaluation in parallel, with live-session scheduling and role-based views that keep each cohort organized without extra administrative headcount. This is the decision that turned an operations fix into a capacity change.
We made clinical metrics part of the accreditation workflow.
Because The JJ Way® is a care model, data isn't an afterthought, it's the evidence the model is being implemented. We built structured clinical-metrics capture into the accreditation flow itself, so clinics submit data tied to program requirements inside the same system used for training, evaluation, and compliance. That gave CSC something many accreditation programs lack: a live view of implementation, not just completion. Four groups touch the program, clinic staff, CSC administrators, consultants, and evaluators, and each got a distinct, role-scoped experience from the first wireframe, rather than one crowded interface with permissions bolted on later.
How we got there
Discovery centered on one translation challenge: how do you turn a high-touch, relationship-driven accreditation process into a repeatable digital one without flattening what makes the model work? We mapped the existing journey with CSC’s team, found where it broke at scale, and designed the core flows onboarding, training, evaluation, submission, review, reporting, feedback, and compliance, tightening each one with CSC along the way. The goal was never maximum features; it was making a complex process feel understandable and repeatable to non-technical clinic staff and a non-technical program team. If it read as enterprise software, adoption would stall.
Results
$150,000 in new revenue within 90 days
Five clinics enrolled in the accreditation program in the first 90 days after launch, revenue that was previously out of reach because the program could only serve one clinic at a time. Cohort-based delivery meant CSC could package and offer The JJ Way® accreditation to multiple practices simultaneously, including scalable team and leadership training and scheduled live sessions.
One source of truth for the whole program
Spreadsheets, email, PDFs, and manual tracking gave way to a single system, and CSC gained, for the first time, a real-time view of progress, training completion, submissions, clinical metrics, and compliance across every clinic.
5 clinics onboarded
Five practices moved through enrollment, training, evaluation, and accreditation in the system, proving the workflow holds up with real clinics, not just in design.
A foundation to grow on
Onboarding the next cohort no longer means rebuilding the process. CSC now has a repeatable operating system for delivering The JJ Way® accreditation at scale.
What we took away
Digital infrastructure can be a revenue strategy, not just an operations fix.
Built around a strong program model, the right system doesn't only make the work easier, it makes the model easier to offer, deliver, measure, and grow. Here, it converted a one-at-a-time program into a cohort business.
Accreditation needs more than a place to host training.
The real challenge was connecting learning, evaluation, clinical reporting, feedback, and compliance into one coherent workflow. That's the line between a course portal and a true program platform.
Security Shouldn't Compromise Experience
The final platform demonstrates that robust healthcare compliance and exceptional user experience aren't mutually exclusive. Careful architecture and thoughtful design can achieve both simultaneously.
